What Is the Kanban System? A 2026 Practitioner Guide

Kanban means signboard in Japanese and was originally the visual signalling system Taiichi Ohno developed at Toyota in the 1940s to pull parts through the assembly line only when downstream demand called for them. David Anderson adapted the idea for knowledge work in 2010 with his book Kanban, and it has since become one of the two dominant Agile methods alongside Scrum.

The core insight, then and now, is that limiting how much work is in progress at once shortens the time each item takes to finish. Overloaded systems do not go faster, they queue.

Modern Kanban is defined by six practices. They are simple to describe and hard to sustain, which is why coaching matters.

• Visualise the workflow on a physical or digital board
• Limit work in progress at each column
• Manage flow, measure cycle time and remove bottlenecks
• Make policies explicit, what does Done mean in each column
• Implement feedback loops (replenishment, delivery, service review)
• Improve collaboratively, evolve experimentally

Scrum and Kanban are complements, not rivals. Scrum shines when you can carve work into two to four week Sprints and stabilise a Sprint Goal. Kanban shines when work arrives unpredictably (support, incident response, editorial pipelines, DevOps operations) or when the team is already established and only needs flow discipline.

Kanban teams track four numbers: lead time (from request to delivery), cycle time (from start to done), throughput (items completed per week) and WIP (items in flight). A cumulative flow diagram makes bottlenecks obvious. In 2026 the best teams pair these with a service level expectation, for example we deliver 85 percent of standard requests within seven days, which is more honest than a velocity commitment.

If you are introducing Kanban to a team next week, do five things in this order. Draw the current workflow as columns, do not redesign it yet. Move every in-flight item to the right column, warts and all. Set a starting WIP limit at roughly one and a half times the number of team members per active column. Publish explicit policies for what Done means in each column. Book a weekly 30-minute service review to inspect flow metrics and adjust WIP limits. Do not try to install cadences, roles or cards in week one. Kanban is meant to start with what you do now and evolve, and teams that over-engineer the launch usually revert to their old workflow within a month because the new one felt imposed rather than earned.
